Product Design Competency Framework — by Role

Five competencies, four roles (Associate → Product → Senior → Lead Product Designer). Within each role, Emerging / Developing / Proficient / Strong are ratings against that role's bar, so the same word means more at a higher role. The bar rises at every role, and the top of one role reads much like the bottom of the next — that overlap is deliberate and is what promotion readiness looks like.

Weights are shares of the evaluation at each role and sum to 100. Unlike the original, they rotate across roles to match how the job changes: hands-on Craft dominates at Associate and recedes toward Lead as it becomes vision and standard-setting, while Collaboration & Design Leadership more than doubles on the way up. Anything at or below ~12% is a baseline expectation, not a promotion differentiator, at that level.

A note on tools and AI. Designers are expected to use the best available tools — including AI-assisted ideation and workflows — to work faster and explore more widely. Tooling is ambient and encouraged, but it is not a scored competency: these rows measure the quality of the outcome, not which tools produced it. This keeps the framework from rewarding tool-use over good design, and from dating as tools change.

What each competency measures

Design Craft — Produces polished, production-ready work across visual and interaction craft: layout, typography, colour, and brand, plus motion, states, prototyping, and moment-to-moment feel. Maintains consistency through design-system components and clean engineering handoff, and keeps raising the quality bar.

Product Thinking & UX — Designs intuitive experiences by balancing user needs, technical feasibility, and product goals. Shapes flows and journeys that support usability, engagement, and accessibility, and improves them as the product and its goals evolve.

Creative Exploration & Problem Solving — Generates a range of concepts, explores divergent approaches, and turns ambiguous problems into clear, original solutions that balance creativity, feasibility, and impact.

Research & Validation — Uses usability observation, analytics, and customer feedback to validate and refine design decisions. Champions evidence-based design and iterates from both qualitative and quantitative signal.

Collaboration & Design Leadership — Partners with Product, Engineering, QA, and Marketing to ship high-quality experiences, communicating design rationale clearly. At senior levels, mentors designers, raises team capability, and shapes design culture and standards.

The shape: Craft halves (32→16) as it turns from personal execution into vision; Collaboration & Leadership more than doubles (14→32) as the senior differentiator; Product Thinking climbs gently as UX strategy grows; Creative Exploration tapers as it becomes a culture rather than a personal output; Research stays steady because evidence discipline matters at every level, even as its nature shifts from doing to strategy.


Associate Product Designer

Product Designer

Senior Product Designer

Lead Product Designer

Creative Exploration & Problem Solving Creates an environment that encourages innovation and experimentation. Establishes frameworks and space for creative exploration and design excellence. Leads breakthrough concepts that influence company direction. Builds a culture where innovation consistently delivers measurable customer and business value.
Research & Validation Defines research strategy and ensures customer insight guides major product decisions. Builds scalable research practices and experimentation frameworks. Champions accessibility, inclusive design, and customer-centred innovation. Creates an organization-wide culture of evidence-based design.
Collaboration & Design Leadership Acts as the design representative in strategic product and engineering discussions, and develops future design leaders through coaching. Builds executive alignment through storytelling and customer insight, and shapes hiring and capability development. Shapes cross-functional operating models that improve delivery, and influences executive decisions through design vision. Positions design as a strategic partner across the org and is recognized as its design leader, driving excellence and long-term capability.

What changed from the original. Weights now rotate across roles instead of sitting flat at 20/20/15/15/15/10/5. AI was pulled out of every competency into the single tools note above, since it's a tool, not a scored axis. Seven competencies compressed to five: Collaboration and Leadership merged (one axis at different scales), and Design Systems / Tools / Execution folded into Design Craft as the production-ready, systems, and handoff side of quality. Interaction and motion craft were elevated to first-class inside Design Craft rather than appearing once as a parenthetical. Research & Validation was kept as its own row deliberately — design orgs tend to underweight it.

One judgment call: I kept Creative Exploration distinct from Design Craft rather than merging them, even though I'd flagged the two as blurring. On reflection they're different muscles — generative range versus execution quality — and a merged score would hide a designer who's strong at one and weak at the other. The blur was really in vague senior anchors, which are rewritten here to keep the two apart. Four role levels were kept to stay parallel with the PM framework; if those levels are ever collapsed, collapse these in lockstep.
